Excellence and Strategic Coherence

2025-07-01

A fundamental question often arises for leadership teams: Does our success depend more on the excellence of our execution or the coherence of our strategic choices?

What if this question required a change in perspective?

Excellence and coherence are not mutually exclusive. They are intrinsically linked and essential to the sustainability and growth of organizations.

The profitability and relevance of our organizations are more than ever being severely tested.

Technological disruptions, geopolitical challenges, and the rapid pace of innovations, particularly in AI, compel us to constantly re-evaluate the conditions for the success of our strategic choices.

In this context, the ability to adapt quickly and pivot becomes paramount.

The Necessity of Strategic Coherence

Strategy, in its essence, is a set of integrated choices that create value for customers.

As Roger Martin points out, strategy is not a mere list or a plan, but a "singular thing." That is, a set of choices that define a playing field and a theory on how to win there (Where to Play / How to Win).

For these choices to be effective, they must be absolutely clear and relentlessly coherent at all levels of the organization.

Think of Apple, often cited for its technological integration and closed ecosystem. Their vision may not always be explicitly stated as a "CEO's vision" in their annual reports, but their strategy is clear: a focus on designing and developing integrated solutions (hardware, software, services) and continually innovating.

This coherence in strategic choices – staying true to their "core business," even while exploring new avenues like health or AI – has been a driver of their competitive advantage.

Conversely, if your strategic choices are fragmented, contradictory, or simply poorly articulated, even the best execution in the world cannot compensate for this lack of direction.

A "strategy without clear ambition" simply cannot succeed. The robustness of your strategic choices is the first line of defence against pressure on profits.

The Imperative of Execution Excellence

However, a coherent strategy is merely an intention.

It is the “execution” that materializes it and transforms it into tangible results. John Doerr (OKR), with his famous "Ideas are easy, execution is everything," perfectly summarizes this reality. A brilliant strategy, poorly executed, remains a seductive but ineffective theory.

Execution excellence translates into the organization's ability to translate strategic choices into concrete and effective actions.

This implies seamless alignment between different functions, optimized processes, impeccable quality, and deep team commitment.

Consider Nvidia, whose clear and inspiring vision as a global leader in computing and AI is supported by remarkable "speed of execution." Their flat decision-making structure is a key factor in this execution agility.

The current environment, with AI evolving at lightning speed, even demands a "permanent sprint" in terms of execution. Not keeping up with this pace can create a clear "competitive disadvantage" (read:Artificial Intelligence Can Create a Competitive Disadvantage).

Mastering tools, understanding impacted processes, and a culture of exploration and sharing are imperative individual and organizational skills to excel in this implementation.

The Inseparable Duo

The question is not whether excellence or coherence should predominate.

These two elements are essential and must be considered in tandem. As we have explored, ambition, strategy, and strategic action are essential (together). A mobilizing ambition requires a well-defined strategy (coherent choices) and rigorous strategic action (excellence of execution) to materialize.

The role of leadership teams is to ensure that these two dimensions are integrated.

As leaders, our task is to weave together the fabric of a coherent strategy with the thread of excellent execution.

It is in this fusion that the true path to the lasting success of our organizations lies.

Have a good week,
