Can the clarity of strategic ambition (alone) have an impact on an organization's results?
I propose to explore how the performance of 3 organizations can be associated with the clarity of their vision.
Also, let's examine how the ambition is expressed through the different strategy choices and the ability to implement them effectively.
For the purposes of the exercise, I will focus on three public companies where it is possible to consult the financial statements, communications and, ultimately, make a judgment on performance.
Key elements evaluated:
- A vision clearly stated by the CEO;
- Positive growth (sales, profits) over a minimum of 5 years;
- A ROIC greater than 15%.
Return on invested capital, or ROIC, is one of many metrics for assessing the profitability of a company. In the most basic sense, it represents how efficiently a company is able to use money invested in or loaned to it (capital) to produce profits. ROIC also can provide evidence that a company has an economic moat -- that is, a sustainable competitive advantage in its industry. (Morningstar)
The three organizations targeted are:
- Apple
- Nvidia
- Intel
1. Apple
Summary Presentation (ref. SimplyWallSt)
Apple Inc. designs, manufactures, and markets smartphones, personal computers, tablets, wearables, and accessories worldwide. The company also offers various subscription and payment services.
CEO Vision - Key elements of the annual report
The official documents do not specifically state Tim Cook's vision. However, we find a lot of information about Apple's strategy.
Note:
- The markets for the company's products and services are very competitive.
- The company's ability to compete effectively depends heavily on the continued and timely introduction of innovative new products, services and technologies to the market.
- The company designs and develops almost the entire solution for its products, including hardware, operating systems, software and related services.
- The company is focused on expanding its market opportunities related to its products and services.
According to Mark Gurman (Bloomberg, 2024), Apple is currently exploring different growth avenues and new products. Incremental improvements to current products are expected while significant new innovations are awaited.
If we rely on what Tim Cook mentions in this interview, Apple's greatest contribution will be in the field of health:
Growth, ROIC and Competitive Advantage
- Growth over the last 5 years (EBITDA): 11.7%
- ROIC (return on invested capital): 20.21%
- Competitive Advantage: The integration of easy-to-use technologies into a closed ecosystem.

Apple's annual report is instructive on Apple's strategy.
The organization's markets, products, and key competencies are clearly presented. However, it also shows that the organization is looking for its future growth drivers. Is it Health? Is it AI?
One thing is for sure, Apple's size is its biggest advantage, but perhaps also its biggest risk. It has significant resources to develop and implement new avenues for growth. However, the size of these avenues must also be significant. This same size is also challenged by different legislative authorities.
Note that operational excellence and the continuous exploration of growth avenues are omnipresent at Apple.
2. Nvidia
Summary Presentation (ref. SimplyWallSt)
NVIDIA is a leading company in the field of computing and AI, with a strong presence in several key markets. Its technological expertise, its ecosystem and its capacity for innovation give it a significant competitive advantage. The company is showing strong growth and high profitability.
World leader in computing and artificial intelligence (AI), it serves the video game, data center, visualization professional and automotive markets.
CEO Vision - Key Elements of the Annual Report
The report clearly states Nvidia's priorities to continue its development, growth and impact.
It mentions that:
- NVIDIA is at the center of the simultaneous computing and industrial revolution.
- NVIDIA is the world leader in accelerated computing. We are fundamentally changing the way computing works and what computers can do.
Growth, ROIC and Competitive Advantage
- Growth over the last 5 years (EBITDA): 24.5%
- ROIC: 174%
- Competitive Advantage: Innovation, technology and innovation
Comments
NVidia is the central player in AI transformations. The company's vision is clear and inspiring. The strategy that is deployed to support this ambition is well articulated.
On several occasions, the organization's flattened decision-making structure has been mentioned as one of the key elements in its speed of execution (Jensen Huang's Unusual Nvidia Management Style Doesn't Include Long-Term Plans or Reports).
3. Intel
Summary Presentation (ref. SimplyWallSt)
Intel Corporation designs, develops, manufactures, markets and sells computer products and related services worldwide. It operates through the Client Computing Group, Data Center and AI, Network and Edge, Mobileye, and Intel Foundry Services segments.
CEO Vision - Key Elements of the Annual Report
Intel has been largely hammered in recent years. The chip sector is changing rapidly. Think of the impact of Apple's move to its new chips (leaving Intel for TSMC) and the growth of Nvidia.
This leads Intel to review its strategy and reposition itself.
As Pat Gelsinger mentions in his introduction to the 2023 annual report, Intel is opening its manufacturing network to the world (Foundry). As a result, Intel is working to regain its process and product leadership.
AI is clearly an opportunity, and Intel is focusing on the execution required for its repositioning. However, previous strategic decisions weigh and put the organization at risk in the face of the speed of industry transformations.

Growth, ROIC and Competitive Advantage
- Growth over the last 5 years (EBITDA): -16.2%
- ROIC: -15.80%
- Competitive Advantage: ???
Comments
Intel's competitive advantage has been seriously shaken in recent years. From a dominant position, the company is playing for its survival in its current pivot.
Of course, we have to look elsewhere to explore how Intel came to this position. I suggest the following articles to understand past choices:

Conclusion
What conclusion can be drawn from the profile of these three tech giants?
Can the clarity of strategic ambition have an impact on the results of the organization?
Certainly, it is necessary, but alone it cannot explain the results.
A mobilizing and ambitious vision explains what winning means. However, it requires a strategy (choices) and strategic action (execution) to materialize.
Ambition alone does not allow you to develop or defend a competitive advantage. Just as a strategy without a clear ambition or perfect execution cannot succeed.
In the end, ambition, strategy and strategic action are essential (together).
Have a good week.
